Amazon Inventory Planning: Avoid Stock-outs Without Overstocking

Updated 27 October 2026 · 3 min read · By the LabelCroppers team

Running out of stock on a best seller costs more than the lost sales: ranking drops, ad campaigns stop learning, and competitors take your place. Overstocking ties up cash and adds storage fees. Good planning balances both.

Know your numbers

  • Sales velocity – average units sold per day over the last 30 days (exclude stock-out days).
  • Lead time – days from placing a production or purchase order to stock being sellable (include FBA inbound time).
  • Safety stock – extra units for demand spikes and delays.

The reorder formula

Reorder point = daily velocity × lead time + safety stock. When available stock reaches this number, reorder. For a product selling 10 units a day with a 20-day lead time and 50 units of safety stock, reorder at 250 units.

FBA-specific planning

Amazon sets capacity or restock limits for FBA. Plan inbound shipments in smaller, regular batches, and keep a backup Easy Ship offer from your own warehouse so the listing never goes out of stock.

Selling on several marketplaces

If the same stock is listed on Amazon, Flipkart, Meesho and others, sync quantities at least daily, or use an inventory tool. Overselling leads to cancellations, which damage account health on every platform.

Seasonality

Festive season, winter wear, school season and wedding season change velocity sharply. Use last year's data for the same weeks and start production early.

Calculating velocity correctly

Do not average over days you were out of stock – that understates demand. Use days when the product was available, and adjust for promotions and sale events, which inflate short-term sales.

ABC classification

Classify SKUs into A (top sellers, most of revenue), B (steady) and C (slow). Keep the most safety stock and closest monitoring on A items, moderate on B, and minimal on C. Consider discontinuing C items that tie up cash without contributing profit.

Working with suppliers and production

Agree on lead times in writing, ask for partial shipments for urgent sizes, and keep a second supplier for critical materials where possible. For in-house production, plan cutting and stitching by the sizes that sell, not equal quantities of every size.

Dead stock clearance

Clear slow stock before it ages: bundle it with best sellers, run a coupon, list it on value marketplaces such as Meesho, or offer it to wholesalers. Long-term storage on FBA becomes costly – remove or liquidate stock that will not sell soon.
